Digitalisation for SMEs: a roadmap in five stages without a big-bang project

"Digitalisation" sounds like a big project with consultants and new software for everything. For small and mid-sized businesses another route works better: first meet the obligations, then tackle the processes that cost most time, and connect step by step. This roadmap shows five stages that have worked in many businesses, with German requirements as the example.

Stage 1: an inventory in one day

Write down which programs, spreadsheets and paper processes exist, who uses them and where data is entered twice. Ask the team: what costs you the most time every week? The answers almost always show three to five processes where digitalisation pays off.

Stage 2: mandatory topics first

Some topics aren't optional but required by law:

  • Receiving and processing e-invoices, mandatory in B2B in Germany since 2025, issuing in stages from 2027.
  • GoBD-compliant receipt storage and handover to the tax firm.
  • A POS with a technical security device and notification to the tax office, if you use an electronic till.
  • Data protection and IT security: access, backups, processing agreements.
  • Accessibility, if you sell online to consumers.

Stages 3 and 4: quick wins, then connect systems

Start with a process that noticeably saves time within weeks, such as enquiries flowing into the CRM, appointment reminders or receipts going to DATEV automatically. An early success convinces the team more than any concept.

Then connect the key systems: website, CRM, inventory or ERP, accounting. The goal is to capture data once and use it everywhere. Only at this point is it worth asking whether a new core system is needed.

Stage 5: bring the team along and use funding

Digitalisation rarely fails because of technology, but because nobody uses the new processes. Name a responsible person for each tool, train briefly and practically, and measure whether the time savings materialise. Depending on the German state, funding programmes exist for consulting and implementation; our article on digitalisation funding covers the current ones. Frequently asked questions

Where should a small business start?
With the mandatory topics and the one process that costs most time. A fast, visible success carries the next steps.
Do we need new software first?
Usually not. Existing programs can often be connected. New core software only pays off once it's clear which processes it must handle.
How long does digitalisation take?
It never fully ends. But the first noticeable improvements are often done within weeks.
