Automatic document extraction: processing invoices, delivery notes and forms with AI
In many companies someone types data from PDFs, scans and photos every day: invoices, delivery notes, orders, forms. OCR and AI models can now take over this work reliably, if the process is built right. This article shows where it pays off, where it doesn't, and what a safe process looks like, with German rules as the example.
Where automatic extraction pays off
Automation brings the most with large volumes of similar documents:
- Incoming invoices as PDF or scan that aren't e-invoices.
- Delivery notes, weighing slips and measurements with a recurring layout.
- Orders customers send as PDF or email.
- Forms and applications, such as damage reports or application documents.
E-invoices don't need AI
Since 2025 businesses in Germany must be able to receive B2B e-invoices; from 2027 and 2028 issuing them becomes mandatory in stages too. Formats like XRechnung and ZUGFeRD already contain the data in structured form. They need no OCR; the data is read and validated directly. AI pays off for everything still arriving as PDF, scan or photo.
A safe process with a review step
A proven process: the document arrives by email or upload, gets classified, fields are extracted, required fields and totals are checked automatically, and only uncertain or unusual cases go to a person for approval. Approved data lands in accounting, ERP or CRM. That gives speed without errors slipping through unnoticed.
In the first weeks, measure how often corrections are needed. That shows which document types may run fully automatically.
Data protection, bookkeeping rules and cost
Documents often contain personal data. Use AI services with a data processing agreement and processing in the EU, and don't send health or HR data to tools without these safeguards. Under Germany's GoBD, tax-relevant receipts must be archived unchanged; automation must not replace the original, only read it.
A process for one document type with a review step and integration with your system starts at €600 with us; running costs arise per processed page with the AI or OCR provider.
Frequently asked questions
- How accurate is AI extraction?
- Very accurate with clean PDFs, less so with poor scans or handwriting. That's why a review step for uncertain cases is part of it.
- Can I use ChatGPT for this?
- Technically yes, via a business plan's API with a data processing agreement. A private account is unsuitable for company documents.
- Is it worth it for a few documents?
- With a few dozen documents a month, often not. From several hundred similar documents it saves noticeable time.
